Founder Mode – Episode 10 How to Bootstrap Your Tech Team Using AI with JJ Zhuang

Episode 10 - How to Bootstrap Your Tech Team Using AI with JJ Zhuang

In this week's Founder Mode podcast, Jason and I talked with my long time partner JJ Zhuang. JJ has built many products that have reached millions of users. He shared his ideas on using AI to build faster with fewer people.

Why AI-Powered Teams Matter

JJ says hiring people for your tech team is different now because of AI. In the past, teams required specialists. One person worked on iOS. Another managed the databases. Now, it's better to have generalists who can adapt quickly to new tools.

“I just want to find the best generalists. They learn new things fast and stay on top of everything. That's the best way to build a team.”
— JJ Zhuang

Building Outlook Mobile and Instacart with Small Teams

JJ built Acompli with me and Javier on it's way to become Outlook Mobile. Today it has over 500 million users.

Later, at Instacart, JJ started rolling out AI to help developers code faster. Tools like GitHub Copilot changed everything. At first, AI wrote 20% of their code. Now, AI writes more than half.

Here’s a key lesson I’ve learned about using AI in startups:

"The risk for a startup that hires too fast before automating tasks with AI could really be a game changer—or a game ender."
— Kevin Henrikson

How AI Changes Hiring

JJ said you don’t always need top-tier developers. With AI, you can hire good generalists who manage AI tools well. The skill isn't just writing code fast but knowing how to use AI tools smartly.

The Future of AI in Software

JJ believes we are entering a time of "fast software," much like fast fashion. Fashion brands launch new styles quickly. AI helps tech companies test ideas just as fast. Soon, building software may feel more like directing a film than writing code line by line.

Avoiding Mistakes with AI

A common mistake JJ sees is when founders don't use AI enough. Even if AI tools aren't perfect yet, using them everywhere gives you an edge. The key is finding the best tools for each task and experimenting.

Key Takeaways

1. Opt for Generalists over Specialists: Those who learn fast thrive with AI.

2. Use AI Early: Automate simple tasks first to avoid hiring too quickly.

3. Let AI Write the Code: AI tools now write most code, helping teams work faster.

4. Fast Software is Here: AI lets you quickly build, test, and launch new ideas.

5. Experiment Constantly: Always try new AI tools and find ways to use them.

Final Thought

AI tools are powerful but need smart guidance from your team. Using AI the right way lets small teams build amazing products faster and cheaper. Keep testing, stay flexible, and use AI to stay ahead.

"When you're short on headcount, the boldest move is to let AI take the night shift so your team can build smarter.
— Kevin Henrikson
